The KPIs Every Service Business Owner Should Track Weekly

Revenue is not a KPI. Revenue tells you what came in. KPIs tell you why it came in, and more importantly, whether it will keep coming in.

Lead Volume and Source

How many leads came in this week, and where did they come from? If you do not know the source of every lead, you cannot make smart marketing decisions. Track: total leads, Google organic, Google Ads, referral, repeat customer, and direct call. The split tells you where to invest more and what would break if it stopped.

Conversion Rate

What percentage of leads become booked jobs? Industry average for inbound service leads is 60-75%. If you are below 60%, you have a booking problem, not a lead problem. That usually means slow response time, poor phone handling, or too many missed calls.

Average Job Revenue

Total revenue divided by number of jobs completed. Track this weekly and by tech. If one tech is consistently below average, they are either underselling or taking different job types. Either way, you need to know.

First-Time Fix Rate

What percentage of service calls are resolved on the first visit? If a tech has to return to finish a job or because the diagnosis was wrong, that is a cost you are absorbing. A rate below 85% is a training and parts-stocking issue.

Utilization Rate

Billable hours divided by available hours. A tech who is available 8 hours and bills 5 has a 62% utilization rate. Best-in-class service businesses run 75-85%. Below 65% means dispatch is leaving gaps. Above 90% means the tech is burning out or cutting corners on quality.

Customer Acquisition Cost

Total marketing spend divided by number of new customers. If you spent ,000 on Google Ads and got 25 new customers, your CAC is . Compare that to average customer lifetime value. If a customer spends with you over their lifetime, a CAC is excellent.

Review Volume

Not just your rating, but the rate at which you are collecting new reviews. A business with 4.8 stars and 40 reviews loses to a business with 4.7 stars and 400 reviews in local search. Track reviews added per month and set a team goal.
